The key idea
Start with a frequent, reviewable and documented task: reporting, briefs, content adaptation or research. Measure the whole process before and after, including preparation and correction.

Illustrative scenario — not a client result.
The starting point
- One week’s task inventory: frequency, duration and owner
- Three representative outputs, including a difficult case
- Approved sources and acceptance criteria
1. Find where time goes
Record preparation, production, review and rework. Twenty minutes of writing may hide two hours of research or several approval rounds. Compare frequency, total time and ease of verification. Keep irreversible decisions and unavailable data outside the first pilot.
2. Choose one task and one owner
For example, draft the commentary for a weekly report from a validated export. Assign a process owner and reviewer. Define the output format, blocking errors and when the system should ask for clarification. This creates a repeatable test rather than a one-off demonstration.
3. Divide work between tools and people
Evaluate GPT or Claude for organisation and writing. Use a spreadsheet or tested script developed with Codex for repeatable calculations. Keep business interpretation, commitments and publishing in the review process. This allocation is a test proposal, not a universal model ranking.
4. Measure, then extend
Run several comparable cycles and add preparation, processing, review, corrections and maintenance. Faster drafting only helps if it does not create more rework. Expand once acceptance criteria are met and the owner can operate the workflow without relying on undocumented knowledge.
A practical example
Help improve a marketing process using the attached inventory. Propose three candidate tasks. For each, list frequency, observed total time, required data, expected output, human verification and error risk. Do not invent savings. Rank using available evidence and identify missing information. Propose a pilot limited to one task, with acceptance criteria and stopping conditions.
| Measure | Before | After: record |
|---|---|---|
| Data preparation | Observed time | Include cleaning and formatting |
| Production and review | Observed time | Include every correction |
| Quality | Errors and rework | Use the same rubric |
| Recovered time | Baseline | Before minus after at comparable frequency |
How to assess progress
- Recovered capacity is not automatically a cash saving.
- Keep difficult cases in the test, not only clean inputs.
- Document prompts, sources, permissions and recovery.

Your first workflow: a measurement worksheet
Copy this template for one recurring marketing task. Compare like-for-like outputs and include human review, rework and maintenance. Keep customer data out of shared prompts.
Task and owner: Output and quality criteria: Comparable reporting periods: Runs per month: Before: preparation + production + review + rework (minutes per run): After: preparation + production + review + rework (minutes per run): Monthly maintenance (minutes): One-off setup and training (hours): Errors or rejected outputs before / after: Decision: continue, revise or stop:
Enter only additional maintenance time versus the original process; do not count the same minutes twice.
Monthly recovered hours = ((before minutes − after minutes) × runs per month − monthly maintenance minutes) / 60.
Worked example — fictional, not a client result
Before: 120 minutes per run. After: 75 minutes including review. Four runs per month and 60 minutes of maintenance leave 2 hours recovered per month. With 6 hours of initial setup, the time-only payback is 3 months if the same saving repeats. This excludes subscription costs and is not financial ROI.
Do not expand if output quality falls or maintenance cancels the saving. Recovered capacity only becomes a cash saving if actual costs decrease.
Bring one recurring task, an anonymised output and this worksheet. The US$3,000 diagnostic scopes priorities and a roadmap; workflow implementation is a separate package.
